What It Costs to Have a Custom Automation System Built for a Small Business
The short answer, from prices published in August 2026. Subscribing to an off-the-shelf platform starts around $20 per user per month and rises with every person you add: HubSpot Starter is $20 per seat per month on monthly billing, Salesforce Sales Cloud Enterprise is $175 per user per month billed annually, and HubSpot Marketing Hub Professional is $800 a month for three seats plus a required $3,000 one-time onboarding fee. Assembling something yourself on no-code tools costs $12 to $70 a month in subscriptions and the rest in your own hours. Having software built runs, on the US agency rates published by Clutch, $50 to $99 an hour, with the most common reviewed project landing between $10,000 and $49,999. Every figure below is linked to the page it was read from.
The three routes are not three prices for the same thing
What makes this question hard to answer is that the three options are different ownership arrangements, not three quotes for one product. Renting a platform means someone else owns the software and the roadmap, and your bill scales with headcount, locations or revenue. Assembling something on no-code tools means you own the logic and the vendor owns the runtime, and your bill scales with how often the automation runs. Having software built means you own the artifact and the maintenance obligation that comes with it, and your bill is mostly incurred once. Comparing the three on monthly price alone gives the wrong answer, because the thing that differs between them is what makes the number move.

Off-the-shelf, priced by the seat
HubSpot publishes its Marketing Hub tiers in full: Professional is $800 a month billed annually including three seats, or $890 billed monthly, with additional seats at $45 a month on annual billing. Enterprise is $3,600 a month including five core seats, with additional seats at $75. Both tiers carry a required one-time onboarding fee that HubSpot publishes as $3,000 for Professional and $7,000 for Enterprise. That onboarding fee is the part most comparison articles omit, and it is a real, non-optional cash cost in month one.
Salesforce publishes Sales Cloud at $25 per user per month for Starter Suite, $100 for Pro Suite, $175 for Enterprise and $350 for Unlimited, all billed annually except Starter Suite. Airtable publishes Team at $20 per user per month and Business at $45, both billed annually. Jobber, aimed at the trades, publishes Core at $49 a month for one user with each additional user at $29, rising to Plus at $499 a month for five users.
The arithmetic that matters here is the slope, not the entry price. Ten people on Salesforce Enterprise is $1,750 a month, or $21,000 a year, before anyone has configured anything. The same ten people on Airtable Business is $450 a month. The same ten on Jobber Core is $49 plus nine times $29, or $310 a month. None of those vendors is being dishonest about its pricing; they are pricing for differently shaped businesses, and the shape of yours decides which of them is expensive. The common property is that hiring raises your software bill, and you find out by how much only after you read the per-seat line.
No-code assembly, priced by the run
Zapier publishes a free tier at 100 tasks a month, Professional starting from $19.99 a month and Team starting from $69 a month, with Enterprise unpublished. A task is counted when a Zap successfully moves data or completes an action; checking for new data does not consume one, and some actions consume more than one. Make publishes Free at 1,000 credits a month, Core at $12, Pro at $21 and Teams at $38, where a credit is one module action such as adding a spreadsheet row. n8n publishes Starter at 20 euros a month billed annually for 2,500 workflow executions, Pro at 50 euros for 10,000 and Business at 667 euros for 40,000, alongside a free self-hosted Community edition. Retool publishes Team at $10 per builder per month plus $5 per internal user, and Business at $50 per builder plus $15 per internal user.
Those subscription numbers are small, and they are also not the cost. None of these vendors publishes the figure that actually determines whether this route is cheap: the hours to design, build, test and maintain the workflows. That labour is invisible in the pricing comparison and is usually the largest line. The second thing worth noticing is that metered pricing turns automation into a variable cost. A workflow that fires on every order is a per-order charge with a different name, which behaves like a commission rather than like a fixed cost, and grows precisely when the business is doing well.
A custom build, priced by the hour
Clutch, whose pricing guide was last updated 25 August 2026, places US software development firms in a $50 to $99 per hour band and reports that custom software projects reviewed on the platform typically cost $10,000 to $49,999. That data is self-reported by listed agencies and drawn from reviewed engagements, which is a real limitation: it describes firms that choose to be on Clutch and clients who chose to leave a review, not the market.
Upwork, in a rate guide published 12 May 2026, gives marketplace ranges of $15 to $50 an hour for web developers, $16 to $35 for full-stack developers, $15 to $35 for front-end developers, $30 to $50 for AI developers, $30 to $61 for chatbot developers and $50 to $200 for machine learning engineers. Those are global marketplace asking rates for individuals, not US agency contract values, and the gap between the two is the single largest source of confusion in this whole subject.
For a floor that is not a marketplace number at all: the Bureau of Labor Statistics puts the median wage for software developers at $63.20 an hour, or $133,080 a year, as of May 2024, with the tenth percentile at $79,850 a year and the ninetieth above $211,450. Wage is not billed rate. The BLS Employer Costs for Employee Compensation release for March 2026 puts private-industry total compensation at $46.60 per hour worked, of which $32.60 is wages and $14.01 is benefits, making benefits 30.1% of the total. That is a burden multiplier of roughly 1.43 on wage before a single dollar of rent, software, sales cost or non-billable time. It is why a developer whose wage is $63 an hour is billed out at well over twice that, and why rates below the BLS median wage generally indicate work being done somewhere with a different cost base.

Where each route wins
- Off-the-shelf wins when your process is standard for your industry, your headcount is small and stable, and you want someone else responsible for uptime and compliance. Under about five seats it is almost always the cheapest option in year one, and often for several years after.
- No-code assembly wins when the job is connecting systems you already pay for, the volume of runs is low, and somebody in the business genuinely enjoys maintaining it. It fails quietly when that person leaves, because the logic lives in a diagram nobody else has read.
- A custom build wins when the process is the thing that differentiates you and no vendor sells it, when per-seat pricing has become the largest line on the software bill, or when the data you need to act on is spread across three tools that will never talk to each other properly.
- Nothing wins on price alone at small scale. A build that costs $25,000 has to displace roughly $2,100 a month of subscription to pay for itself inside a year, and in practice it displaces some of the stack rather than all of it — payments, accounting and email keep costing what they cost.
That last point deserves the arithmetic spelled out, labelled as a worked example rather than a measured result. Assume twelve seats on a platform priced at $175 per user per month: that is $2,100 a month, $25,200 a year. Assume a custom build quoted at $25,000 that fully replaces it, with hosting at $100 a month. The build pays back in year one only under the assumption that the replacement is total. If it replaces two thirds of the function and the platform is retained at a lower tier, payback moves out past two years. The assumptions, not the price, are what decide the answer, which is why any comparison that does not state them is not telling you anything.
What none of these numbers tell you
There is no reliable published figure for what a US business under fifty people spends on software in a year. The datasets that exist sample organisations large enough to buy software-management platforms, which means they describe companies with IT departments and procurement functions. Any per-business benchmark you find for a twelve-person operation has been extrapolated from data about companies that look nothing like it.
Total cost of ownership for a custom build is almost never published by anyone, including the firms that build them. Hosting, monitoring, the change a year later when a supplier alters its API, and the availability of someone who understands the code are all real costs, and the absence of published data on them is not evidence that they are small. Searching in August 2026 for a primary, methodologically described survey of implementation and maintenance costs for small-business automation projects returned agency marketing pages and nothing else.
